    We are considering adding employee monitoring software in order to observe (and correct as needed), employee time use, and productivity. We are considering Teramind and Time Doctor. We have employees working remotely and we wish to ensure that we are getting what we are paying for! What are your thoughts?

    We have several ways of observing and coaching staff including using Tableau reporting (excellent!) and, of course, the GP commission reports. However, we have moved away from simply observing and tracking production because part of production is #Quality! --  finding the best choice of candidates sooner than later. We know work is getting done, but we are not clear on whether our professionals are using the best tools - or is their work process characterized by going for speed and quantity where deliberation and quality are called for. Theoretically one could do the job at a 'C' level and come up with candidates and placements. However, what i have seen so far by using Teramind is that recruiters end up slowing down the search process bc they are not using all the online tools available. While their numbers may look fine, I believe that I can improve their performance and therefore customer service bc i can see *exactly* what they are doing and inform/correct as needed. This real time monitoring also affords me the ability to track the actual search venues and time management used by the *best* recruiters. And bc I am also able to see emails i can ensure that our correspondence (reputation) stays solid. For my remote proposal writing employee, I can see exactly where she looks for opportunities and how much time she spends doing it. My use of this oversight tool tells staff that i am watching and this fact alone *inspires* production.

    Hi Cathy,

     

    Do you have KPIs in place to determine productivity in the process, and most importantly how is the profitability of these employees. If recruiting or account management it should be easy to track financial results of each individual. Supplemental staff is a little more difficult, but at the end of the day you should be able to tell how much each has produced that day. To me, that is how you ensure that you are getting what you pay for. If you feel the need to monitor every moment of what your staff does, it might be time to reconsider whether they should be on staff.

    Remote working is a different animal and requires a different type of management. If you are merely tracking time, you will never truly be a successful remote organization. This new environment required a shift towards results based management instead of activity based management.
    Once you unlock that ability within the organization, you will actually see an increase in productivity and engagement from your employees.

    I am not a fan of employee monitoring software. Especially in these COVID times. I don't care when or how my staff get their work done. I monitor output right now. All my staff is salary which helps make it easier. 

    I find that work from home requires a flexibility that in the office doesn't. With having e-learning at home, etc... really makes it hard. I know of hourly people that because of company policy have to punch in at 8AM, hour lunch and Out 5PM. So that is what their time card shows. They know there kids will wake up and need fed at 8AM. So they start working early off clock, then feed kids on the clock.  Do you really care? 

    If the monitoring shows them working off the clock, will you be forced to pay them over time?

    With the cost of the software and the time to review it all, are you really gaining? 

    Also, will it have a negative effect on culture?

    Will you have it installed on your system as well, and have someone monitor you? 

    I am pretty passionate about not doing it, if you can't tell.

    The argument for outcomes is persuasive however you don't know what you don't know.

    For example I observed one of the new remote staff copiously manually changing headings in an extensive proposal. It showed me that a training in Styles and Table of Contents was in order. The writer should be about research and content, not taking precious time to re-stylize their document - manually. I suggested the solution and she went on to learn the faster, easier approach.
    Another person I saw was sending emails that had no spirit or enthusiasm. I showed him how to write in such a way as to indicate real interest in the candidate while also providing more information about the job. Another person I observed as a very good writer. And now I know that I can use her to collaborate with current and future hires in how to write great emails. I learned also that Outlook was the primary application used by everyone! Makes me think about why and how to ensure we are really doing a great job in this app. Still another I observed not using the most productive recruiting venue in our arsenal. Why and why not is the question.

    You simply cannot know all of these things without observation. It is impossible for me or any manager to be all places at all times, however with the software I can sport train. This capability plus being able to measure productivity really helps. We are not about watchy watchy on the hours, but we are about improving our systems and customer service every way that we can.

    It seems like you have many examples were you feel it was helpful to you.

    Have you had any negative response from employees about it? 

    Do you have it installed on your computer, so someone can coach you? 

    Again, I am not a fan, so just giving the view from the other side.

    Our new monitoring program is actually our 3rd bite at the apple. By now I have a clear message for the employees should they raise a question about using it.

    One employee actually did ask if she was the only one under surveillance. She went on to say that she had worked previously with a monitoring software so she did not object. But I understand her question. We place all employees (no discrimination here...) in the program. Back to her question... I explained that this approach was the best way that we know of to stay connected with all of our employees and this program enables us to offer help them to increase their effectiveness and time use when we see something. (Inferred here is that bc we can see - we can 'oversee'.)

    I now am able to see the performance of my departments (recruiting, sales, administration/support) - and see their internal performance comparisons, one recruiter against the other(s). When something (positive or negative) is identified, I can have a conversation with the team. This is good; not for gotchas, but for insight that can be really helpful. I believe that this approach improves engagement between me and the teams. If someone is 'calling it in'.. i can see pretty quickly. Further, if commissions seem not so great to an employee, i have a complete record of their actual behaviors regarding recruiting, emails and use of the staffing software, resumes sent to clients, etc. Again, food for pithy conversations.

    I am a believer at this point. You can probably tell!


    As to coaching, i have emailed a couple of questions and they always point me to on online explanation. I have figured it out but i know that i am missing the majority of the actual value of the program. But even with my few days in, i feel much closer to understanding what makes us successful and what could be standing in the way of even more progress.

    Cathy,

    You are obviously a fan of monitoring your employees. I get it. You used to all be in the office and now that you are remote, you want to make sure the same level of productivity is happening. By watching over their virtual shoulder, you think you can get the same productivity as when they were at the desk a few feet away. And you may be right. The rub is, remote workers can actually be more productive than those in an office / time-clock environment, if given the opportunity.

    The company I am with, Toptal, has been 100% remote since day one 10 years ago. We are now the world's largest fully remote workforce in the world. At the beginning of the COVID quarantine, our senior leadership team documented our learnings over the years on how to be not only effective and productive, but how to create a thriving company culture, all while be in 100 different countries and never having an office.

    Thank you for sharing that playbook. We have been a 100% remote temp staffing company for the last 3 years and this would have been helpful back when we started. We plan to implement some of the items in our new start up this month.
